Most AI initiatives fail not because the technology doesn't work — it does — but because the organization wasn't ready for it.

I've led AI deployments at dozens of companies. The pattern is consistent: organizations that succeed have something in common before the first line of code is written. And organizations that fail are missing something predictable — something you can assess in advance.

We built the AI Readiness Scorecard to measure exactly that. It covers the 6 dimensions that determine whether AI projects succeed or stall, takes about 5 minutes to complete, and gives you a score in each dimension plus a prioritized action plan.

Here's what it measures and why each dimension matters.

The 6 Dimensions

1. Data Quality & Accessibility (Weight: 25%)

AI systems are only as good as the data they're trained on or given access to. This dimension measures:

  • Is your key business data structured and clean?
  • Is it accessible programmatically (via API, database, or file export)?
  • Is it documented — do people know what each field means?
  • Are there data governance policies in place?

Organizations that score low here often think their data is "good enough" until an AI system starts making recommendations based on it. Then they discover duplicate records, inconsistent categories, missing values, and fields that mean different things to different teams.

Data quality issues don't get fixed during AI projects — they need to be fixed before. This score tells you how much pre-work you need.

2. Process Documentation (Weight: 20%)

AI can automate a process. It can't guess what the process is.

This dimension measures:

  • Are your key business processes documented?
  • Are exceptions and edge cases captured?
  • Do subject matter experts agree on how the process works?
  • Are there decision criteria written down, or does it all live in people's heads?

Companies with high scores here have documented SOPs and process maps. Companies with low scores have institutional knowledge that exists only in long-tenured employees' heads. The latter requires a documentation sprint before AI work can begin.

3. Technical Infrastructure (Weight: 20%)

AI needs somewhere to live and something to connect to. This dimension measures:

  • Do you have cloud infrastructure (AWS, GCP, Azure, or similar)?
  • Can internal systems be integrated via APIs?
  • Is there an IT team capable of maintaining new software?
  • Are there security policies that could block AI tool access?

Low scores here usually mean higher implementation costs — not necessarily a blocker, but important context for project budgeting.

4. Leadership Alignment (Weight: 15%)

Technology projects die in organizations where leadership doesn't understand or support them. This dimension measures:

  • Does the executive team see AI as a priority?
  • Is there a budget owner for AI initiatives?
  • Is there a senior sponsor who will shield projects from organizational headwinds?
  • Are leaders willing to change processes based on AI recommendations?

Companies with low leadership alignment scores often see AI pilots succeed technically but fail to scale — the technology works, but adoption stalls because no one in power is driving behavior change.

5. Team AI Fluency (Weight: 10%)

Your team's comfort level with AI tools affects both deployment speed and adoption quality. This dimension measures:

  • What percentage of your team uses AI tools regularly?
  • Are there internal champions who are ahead of the curve?
  • Is there resistance or fear around AI?
  • Has any AI training been conducted?

Low scores here point to the need for a change management and training investment alongside the technical work. This is often the most underestimated cost in AI projects.

6. Use Case Clarity (Weight: 10%)

The most common AI failure mode: starting with "we want to use AI" rather than "we want to solve X problem." This dimension measures:

  • Do you have specific, bounded use cases in mind?
  • Do you know the current baseline (time, cost, error rate) for those processes?
  • Do you have a definition of what success looks like?
  • Is there a target ROI or payback period in mind?

High-scoring organizations can name their top 3 AI use cases, describe the current manual process, and articulate what a 10x improvement would look like. Low-scoring organizations know they want AI but haven't gotten specific yet.

Interpreting Your Score

80-100: AI-Ready. You have the foundation for fast, successful AI deployment. Focus on use case selection and move quickly.

60-79: Mostly Ready. You have most of the prerequisites. Your action plan will identify the 1-2 gaps that need attention before or during your first project.

40-59: Pre-Deployment Phase. There are multiple areas that need attention. Your action plan will sequence them — some can be addressed in parallel with an AI pilot, others need to come first.

Below 40: Foundation First. Rushing into AI deployment before addressing your score gaps will lead to wasted investment. Your action plan will outline a realistic 3-6 month preparation roadmap.

What the Scorecard Gives You

Beyond your score, the assessment generates:

  • Gap analysis — which specific items in each dimension are pulling your score down
  • Prioritized action plan — what to address first for the fastest path to AI readiness
  • Effort estimates — rough level-of-effort for each remediation item
  • Use case recommendations — based on your score pattern, which AI use cases are most likely to succeed given your current state
